Retail media starts before a campaign goes live

Marketplaces bring search, content, comparison and purchase into the same environment. That proximity to the transaction makes measurement attractive, but it can conceal operational weaknesses: media cannot compensate for incomplete detail pages, unstable inventory, unattended reviews, uncompetitive pricing or a promise the product does not fulfill.

Bring marketing, commerce, content and operations to the same table. Define priority products, available margin, fulfillment coverage, seasonality and each SKU's role before deciding how much to spend defending demand, winning generic searches or launching products.

Map the full funnel inside and outside the marketplace

  • Discovery: video, display or content that introduces a need.
  • Consideration: category searches, detail pages and comparisons that resolve objections.
  • Conversion: high-intent searches, promotions and retargeting supported by inventory.
  • Loyalty: repeat purchase and cohort analysis where capabilities and consent allow.

External media can also drive marketplace traffic. When an attribution solution is available for the account and country, tag by channel, campaign and creative to observe detail-page views, carts and purchases instead of grouping every link under one source.

Build a scorecard beyond ROAS

Reported return is useful but incomplete. A campaign may claim purchases that would have happened anyway, favor low-margin products or lift sales while exhausting inventory. Add impression share, new queries, detail-to-cart rate, conversion, advertising cost of sales, margin after media, new-to-brand customers and organic performance.

Keep platform metrics separate from internal financial data. Align time zones, cancellations, returns, taxes and attribution windows. If retailers use different definitions, build a common reporting layer while retaining the original data.

Incrementality answers what attribution cannot

Attribution asks which interaction receives credit; incrementality asks what would have happened without the investment. Test by region, period, audience or product group while keeping groups comparable and accounting for promotions and stockouts.

When volume is limited, combine paid and organic sales trends, new-to-brand share, branded search and holdout periods, and state the limitations. The goal is not artificial precision but reducing the risk of funding sales that were already likely to happen.

Create a sustainable optimization rhythm

  1. Frequent checks for inventory, price, disapprovals and abnormal spend.
  2. Weekly analysis by objective, query, product and placement.
  3. Biweekly decisions on budgets, bids, content and portfolio.
  4. Monthly review of margin, new customers, halo and organic sales.
  5. Quarterly incrementality tests when volume allows.

Retail media works best as a commercial learning system. Every campaign should produce a decision about product, audience, content or investment.
